What's the Difference Between Sales Training, Sales Coaching, and Sales Consulting?

These three terms are often used interchangeably, but they solve different problems and knowing which one you need saves both time and budget. In practice, they work best together, and most sustained improvement comes from combining all three.

Sales training builds capability. It's the structured development of skills and mindset—prospecting, discovery, objection handling, closing, and the emotional intelligence that underpins them—usually delivered through workshops, online modules, or blended programs. Training answers the question, "How do we lift the skills and mindset of our salespeople?"

Sales coaching embeds capability. Coaching is the ongoing, one-on-one (or small group) reinforcement that turns what was learned in training into consistent daily behaviour. It's less about teaching new content and more about feedback, accountability, and helping each salesperson work through their specific challenges and limiting beliefs. Coaching answers, "How do we make these skills stick and hold people accountable?"

Sales consulting fixes the system around the salesperson. Consulting looks at the structures that shape performance—your sales process, competency frameworks, recruitment, KPIs, team design, and culture—and diagnoses why results are what they are. It answers, "Is our whole sales engine set up to succeed, or are we asking good people to perform in a broken system?"

The reason they work best together is simple: training without coaching rarely sticks, and both can underperform if the underlying process, hiring, and culture are working against your team.
