I am encouraging you to have some courageous conversations! Have conversations about the things that really matter. Talk about what is important to them about the work they do (their values), how they are going in their role and when they may have dropped the ball.
Don't shy away from opening conversations about poor performance - "what's going on, mate". In the same way as I encouraged you to praise them in the moment, make sure you follow up on things that aren't right. Don't wait, be gentle, and really listen to what is going on. Certainly don't take any excuses, and hold your staff accountable to their role and performance expectations.
Have courage to share how you feel about the work they are doing and the implications of their performance. Don't be attacking, be considerate and compassionate.
Have conversations about the things that really matter - their values, the values of the organisation, productivity and accountability. Be a good friend, don't shy away from the tough conversations, it doesn't help anyone.
